A large logistics platform operating across multiple business units was facing increasing pressure to deliver on ambitious growth targets in a highly fragmented and competitive market. While demand remained stable and the company benefited from long-standing customer relationships, commercial performance was increasingly constrained by execution challenges rather than market conditions. Revenue growth depended on expanding share of wallet within existing accounts and accelerating new business acquisition.
However, pipeline coverage, conversion discipline, and prioritization of opportunities were not consistently managed across teams. As a result, commercial performance was driven more by individual execution than by a structured, repeatable system, limiting predictability and scalability.
The client engaged Eendigo to strengthen commercial execution by improving pipeline visibility, introducing structured governance routines, and enabling more consistent, data-driven decision-making across sales teams.
Client Context
Our client is a large-scale logistics platform operating across multiple business units, serving a diversified B2B customer base. The business operates in a highly fragmented market with low market share (~1%) but significant growth ambitions, driven by both expansion within existing accounts and new customer acquisition. Revenue is highly concentrated among a number of key accounts, increasing the importance of disciplined commercial execution.
While the organization had invested in core systems, including CRM and operational reporting tools, commercial execution practices varied significantly across teams.
Pipeline data was available but not consistently reliable, governance routines lacked structure, and data was not systematically translated into actionable priorities. As a result, there was a clear gap between ambitious growth targets and the level of execution discipline required to deliver them, particularly in pipeline management, prioritization, and performance tracking.
Client Challenges
The engagement identified a set of structural challenges limiting the effectiveness of commercial execution:
- Inconsistent pipeline management and limited reliability. Pipeline data existed within CRM systems, but opportunity tracking, stage definitions, and update discipline varied significantly across teams. As a result, pipeline was not consistently trusted as a forecasting or decision-making tool, limiting its role in commercial planning.
- Fragmented commercial governance and lack of structured routines. Sales reviews were conducted regularly, but without a consistent structure or clear linkage to actions. Discussions often focused on historical performance rather than forward-looking priorities, reducing effectiveness in tracking progress, managing risks, and driving accountability.
- Misalignment between growth targets and execution. Ambitious revenue targets had been defined at business unit level, but pipeline coverage and conversion dynamics were not systematically managed to support delivery. New business targets were not fully translated into account-level priorities or pipeline requirements.
- Limited translation of data into actionable decisions. Although reporting tools were available, data was not consistently used to guide day-to-day execution. Sales teams lacked clear, structured guidance on where to focus, which opportunities to prioritize, and how to act on identified risks or gaps.
Eendigo Approach
To address these challenges, Eendigo partnered with the client to establish a practical commercial execution layer, combining governance routines, pipeline discipline, and data enablement.
1. Established a structured commercial governance model
Eendigo introduced weekly commercial “war-room” routines as the central execution mechanism, with clearly defined:
- Agenda and discussion flow
- Roles and responsibilities
- Focus on pipeline progression, risks, and priorities
These sessions created a consistent forum to translate data into concrete actions and enforce accountability across teams.
2. Strengthened pipeline discipline and opportunity management
Pipeline management practices were standardized across teams, including:
- Clear definitions of pipeline stages
- Structured tracking of opportunity progression and transitions
- Focus on prioritization of high-value opportunities
This improved consistency, comparability, and transparency of pipeline across business units.
3. Developed automated performance and pipeline dashboards
Eendigo built dashboards consolidating key commercial metrics into a single, consistent view, including:
- Revenue performance (YTD, MTD, weekly vs. target)
- Pipeline health and outlook vs. budget
- Sales activity and top-line impact
These dashboards enabled faster identification of gaps, alignment on priorities, and more data-driven discussions.

4. Linked pipeline to financial outlook and growth targets
Eendigo introduced a structured approach to bridge pipeline data with financial performance, enabling a clearer understanding of how pipeline translates into revenue delivery.
This involved building a bottom-up revenue outlook combining:
- Baseline revenue from existing accounts
- Erosion and organic growth assumptions
- Locked-in and contracted deals
- Active pipeline and additional opportunities
This structure enabled teams to quantify the gap between current outlook and budget, as well as identify key drivers of growth and risk and assess the sufficiency of pipeline relative to targets.
5. Enabled funnel-level visibility and execution tracking
To complement the financial view, Eendigo implemented a standardized funnel framework to track opportunity flow across key stages of the sales process (e.g., Acquire → Chase → Finalize → Integrate).
This included tracking:
- Number and value of opportunities at each stage
- Transition volumes and conversion rates between stages
- Bottlenecks and drop-offs in the funnel
This provided greater transparency on where pipeline was accumulating or stalling, enabling more targeted interventions at specific stages of the sales process. The funnel view also supported more structured discussions on conversion discipline and sales effectiveness, beyond top-line pipeline volume.

6. Embedded solutions through hands-on execution support and iteration
A key element of the approach was ensuring that tools and processes were not only designed but actively used and refined in practice.
Eendigo worked closely with sales teams and leadership to:
- Facilitate initial war-room sessions and guide discussions
- Support interpretation of dashboards and identification of priorities
- Iterate on tools and formats based on real-time feedback
- Reinforce consistent usage of CRM and governance routines
This hands-on approach ensured that solutions were grounded in operational reality, increasing adoption and practical relevance.
Rather than delivering a static solution, the engagement focused on building habits and ways of working that could be sustained beyond the project.
Exhibit 3: From data to action — a repeatable commercial execution engine

Early signals indicated improved execution quality, prioritization, and accountability, with more consistent identification and follow-up of high-priority opportunities.
Impact Delivered
Timeline: 12 months | Revenue uplift: ~3–7 pp
The engagement enabled a shift toward a more financially driven and predictable commercial model, unlocking measurable value across key revenue levers:
- Increased pipeline coverage visibility to ~1.5–2.0x of target revenue, providing clearer identification of ~10–15% revenue gap vs. budget and enabling targeted actions to close it.
- Improved conversion discipline across funnel stages, with structured tracking of transitions supporting an estimated +5–10% uplift in pipeline realization potential.
- Enabled reprioritization toward high-value accounts and opportunities, concentrating commercial effort on segments representing ~60–70% of revenue potential.
- Reduced revenue volatility and forecasting uncertainty, with improved linkage between pipeline and financial outlook increasing forward visibility by ~2x vs. prior baseline.
- Accelerated decision-making and reallocation of sales effort, reducing time to identify and act on underperforming areas by ~30–40%.
Overall, the engagement unlocked a mid-single-digit revenue uplift potential (~3–7%), driven by improved pipeline quality, higher conversion, and more effective prioritization of commercial effort.
“The biggest shift for us was moving from fragmented reporting to a clear, forward-looking view of our business. For the first time, we could see where we were ahead, where we were at risk, and what actions would actually make a difference.”

Advice to CEOs
This case highlights a set of practical imperatives for CEOs operating in competitive B2B environments, where growth is less constrained by demand and more by execution quality.
- Treat pipeline as a core management tool, not a reporting output. Pipeline should be actively managed, continuously updated, and directly linked to revenue targets. Organizations that rely on static or incomplete pipeline data limit their ability to anticipate risks and drive performance.
- Translate data into action through structured governance. Data alone does not improve performance. Structured routines — such as regular war rooms — are critical to convert insights into clear priorities, decisions, and accountability.
- Prioritize consistency of execution over sophistication of tools. Simple, well-adopted processes outperform complex systems that are inconsistently used. Standardizing how teams track, discuss, and act on opportunities is a key driver of performance.
- Focus commercial effort where it creates the most value. Growth is often concentrated in a subset of accounts and opportunities. Systematic prioritization enables organizations to direct resources toward the highest-impact actions and avoid dilution of effort.
Across commercial organizations, underperformance is rarely driven by lack of data or strategy. It more often reflects limited ability to translate available information into structured, consistent execution.
Organizations that embed clear governance, disciplined pipeline management, and data-driven prioritization build stronger execution capabilities: improving predictability, increasing conversion, and capturing growth opportunities more effectively.
